This is not a fun post to write. Two of the industries that make up roughly 30 to 50% of the clients and leads that come to me are the two worst service businesses to start or run in 2026. Those industries are locksmith and garage door.

I’m not saying this to be dramatic, and I’m not saying it to scare you. I’ve worked with hundreds of service businesses overall and hundreds of owners inside these two trades specifically – spending tens of thousands of dollars a month with them, and millions across the years. So when I tell you these two industries are brutal, it’s not theory. It’s what the platforms and the numbers actually say.

Let’s break down exactly why – and then, more importantly, what you can do about it if you’re already in one of them.

The Only Two Industries Google Treats Like Suspects

Start with the technical side, because this is where most new owners get crushed before they even get going.

Advanced verification on Google Ads

If you run a normal service business, you can start running Google Ads pretty much whenever you want. HVAC, plumbing, roofing, restoration – no special hoops, no extra screening. The only two exceptions, as of right now, are locksmiths and garage door companies.

These two industries require what’s called advanced verification before your ads can run. And here’s the ugly part: approval can take weeks. Sometimes months. Sometimes it never happens at all.

I’ve personally worked with several companies that waited months on end for their advanced verification, even though they had everything – business verification, a license, insurance, real office space. Didn’t matter. Google still wouldn’t approve them. Some owners started a brand-new business just to try again. Others gave up on Google Ads completely.

Google Business Profile: guilty until proven innocent

Then there’s your Google Business Profile – your maps listing, formerly known as Google My Business. In these two industries, it gets automatically suspended. It’s built into Google’s mechanism.

It’s not innocent until proven guilty. It’s guilty until proven innocent. Your listing gets suspended first, and then you have to prove you’re real.

Why? Because scammers flooded these niches with fake maps listings and fake profiles. So now Google assumes you’re one of them. Your profile gets auto-suspended, and you get pushed into video verification – a pile of questions, proof that the listing is real, and weeks or months of back and forth. And sometimes, no matter how clean everything is, Google just never approves it. No matter what you do.

Think about how insane that is. You’re an honest business owner. You open shop. You want to advertise, get clients, make money. And you simply can’t – because the platform has decided your entire industry is suspicious by default. You just get stuck.

The Math Doesn’t Work

Even if you clear every technical hurdle, you run into the real problem: the economics are upside down.

Locksmith math on Local Services Ads

I was on a call with a locksmith business owner who runs Local Services Ads – the Google Guaranteed program – which is the cheapest advertising option because you pay per lead, not per click. His cost? $50 per lead. Sounds great, right?

His closing rate on those leads is one out of eight. Do the math: that’s $400 to acquire a single client.

His average ticket? $180 to $250. He pays $400 to land a job that brings in $250 at best. That’s a guaranteed loss on every customer – and this is when Google Guaranteed is actually working and performing the way it’s supposed to.

Garage door math on Google Ads

Same week, different call. A previous client who went through my coaching program told me straight up: it’s great, but I can’t keep up – it doesn’t make sense. The reason? He’s paying $80 to $120 per click. Per click. Not per lead. Per click.

Now run the funnel with generous numbers. Say he converts at 20%. At around $100 a click, that’s $500 per lead – and let’s be clear on terminology, because a lead is just a phone call. Nothing more. Say 70 to 80% of those callers book, so now we’re at $600 per booked appointment. Say he closes 90% of those appointments. Final cost to acquire one client: roughly $650.

The average garage door repair ticket – repair, not a full replacement – runs $500 to $700 on the high end. Out of that, the technician or subcontractor takes 30 to 60%. Call it half: $250 to $350 gone immediately. Then there’s office space, insurance, vehicles, all of it.

So you paid $650 to win a $700 job, and half of it went straight to the tech. You’re operating at a loss. And locksmiths have it even worse – their tickets are lower. Garage door at least has full replacements in the $2,000 to $3,000 range on the high end.

The Control Problem With Google Guaranteed

Here’s what makes this even more frustrating. With Google Ads, you have levers. You can raise the budget. Raise your cost per click. Adjust your target CPA. You can force Google to put you in front of potential clients. And you have a benchmark to judge performance: in the service industry, a healthy campaign converts at 25% or better – meaning at least one out of every four or five clicks turns into a lead. There are variables you can actually work.

Know your benchmark: a healthy service-industry Google Ads campaign converts at 25%+. If you’re below that, the campaign needs fixing before you pour more budget into it.

Google Guaranteed doesn’t work like that. There are unknown factors and unknown signals that Google controls completely, and you get zero say. You can set a budget of $10,000 a week or $100,000 a week and nothing changes. Your profile can have 400 or 500 five-star reviews, a huge budget, everything dialed in – and the phone still doesn’t ring. There’s nothing you can change to force it.

To be fair, the Google Guaranteed placement is the best real estate on the page – above organic, above Google Ads, above everything. And Google often rewards brand-new advertisers with early exposure. If you seize that window, take the jobs, do great work, and get ranked, it can snowball into great results. But if it doesn’t? There’s no lever to pull. You’re just stuck. That’s the trade-off.

How to Fight Back

So are these industries impossible? No. But surviving them requires more from you as the owner. This is the level of marketing for contractors that separates the businesses that grow from the ones that burn cash and die. Here’s the playbook.

1. Think in lifetime value, not first-job profit

Software companies acquire customers at a loss all the time. Why? Because they know a client sticks around for years. They eat the loss for the first few months, break even, and profit from month three onward.

The same logic applies here. If every client stays with you for two, three, four years – or refers two or three other homeowners – you can afford to lose money on the first job. Garage door repair is your foot in the door, your entry point, not the whole relationship. But that only works if you actually know your numbers. Most business owners don’t. That’s step one.

2. Raise the average ticket

Service business owners are generally bad at branding. Owners in these two industries are worse, because so many of them run entirely on subcontractors. They don’t do the work themselves, so they end up acting like middlemen instead of building a trustworthy brand.
